The situation
A regional housing non-profit. Several departments, each with its own reporting, its own busywork, and its own way of writing. No engineers on staff. They wanted AI across the organization — and they wanted it without anyone's data ending up somewhere it shouldn't.
What I found
The hours weren't going to the mission. They were going to consolidating numbers for reports, redoing the same formatting, and rewriting the same kinds of documents from scratch. And nothing was in place to say which tools staff could use, with what data.
What we built
Governance first: rules and accounts across every department, before any tool. Then 25 tools built with their staff — 20 plugins and 5 standalone skills that carry their brand voice and design system, so what comes out stays on brand without anyone policing it. 7 more skills from Anthropic switched on as-is, because they already fit. And at least 3 tools with no AI in them at all — plain automation for the reporting consolidation that was eating the most time.
What they run now
Everything shipped so far. Their staff, no engineers, no me. The build is still going, and each tool is handed over as it lands.
